Sorry for the very late summary. I got too many answer to list here, thanks to all of you. The main suggestions were to use GNU diff, dircmp, tripwire or rdist. tripwire is a bit heavyweight for the job, but sure is able to do it. dircmp works great for small directories, but takes forever and end up dying for huge number of files. GNU diff gave an output much too verbose. I didn't try rdist because I didn't have the time to learn yet another tool, as so finally used tripwire.
